Where we work

Business consulting for Ontario companies

Ontario firms compete in the densest markets in the country, so price discipline and a structure that scales past the founder decide who keeps their margin. Those are the stages we weight most here.

Written by Ali Sedighi, MBALast updated:

Ontario owners rarely lack customers; they lack margin and management depth. Dense competition in the Greater Toronto Area, Ottawa and the mid-sized cities pushes prices down, while growth pushes headcount up, and the founder ends up approving quotes, hires and purchases for a company of 30 or 60 people. A consulting engagement here usually concentrates on pricing, organisation and roles, then implementation.

Ontario's business mix

The direct answer: many large, overlapping city markets plus a north with smaller, more distant communities.

Toronto is the largest market, with Mississauga, Brampton, Markham and Vaughan forming much of the surrounding region. Ottawa has its own economy shaped by the federal government, Hamilton and London anchor their regions, and dozens of mid-sized cities have strong owner-led manufacturing and service sectors. Typical clients include:

  • professional and technical firms between 15 and 80 staff
  • manufacturers and distributors supplying larger Ontario and US customers
  • multi-location service businesses expanding across the GTA

Each faces a different competitive set, which is why the business diagnostic benchmarks your prices and margins against your own history first and the market second.

Seasons and the Ontario operating year

The Great Lakes soften winter in the south, while northern Ontario has longer and colder seasons. For most southern firms, the bigger seasonal swing is commercial: year-end budget spending, summer slowdowns in professional services and the January collections lull.

We map those patterns into the 13-week cash forecast. For firms with northern operations, travel days and winter road conditions belong in job costing, not in overhead.

Registries and boards to know

We link these so the diagnostic covers them; interpretation belongs with the agency or your lawyer or accountant.

Our fees carry 13% HST, per the CRA rate table as of October 2026.

Worked example: a discount habit in a crowded market

Picture a Mississauga commercial services firm with $5 million in revenue and a 35% contribution margin. Sales staff have authority to discount, and over time the average discount has drifted to 8% off list.

  • List-price revenue would have been $5M ÷ 0.92 = about $5.43M, so discounts cost about $435,000 a year.
  • Because direct costs don't fall with the discount, all of that comes straight off contribution.
  • Contribution is $5M × 35% = $1.75M. Halving the average discount to 4% adds roughly $217,000, a 12% increase in contribution with no new customers.
  • How much volume could the firm lose and still come out ahead? At the higher effective price, contribution per dollar of list price rises, so it could lose about 1 job in 10 and still match today's contribution.

The fix is a written discount policy with tiers, an approval rule above a set threshold and a monthly report of discounts by salesperson. The price change and volume guide shows the formula behind the last bullet, and growth strategy covers where pricing fits in the wider plan.

Multi-location growth across the GTA

Opening a second or third location in the Greater Toronto Area is a common reason Ontario owners call. Before agreeing a lease, we test whether the first location's results come from the site, the team or the owner's personal involvement. If they depend mostly on the owner, a second location will dilute them. The growth strategy stage models break-even for the new site, and the organisation stage names the manager who would run it before any commitment is signed.

How an Ontario engagement runs

  1. Diagnostic. Interviews with the owner and senior staff, in person or by video call, plus two years of financials and a quote sample.
  2. Organisation and roles. An accountability chart with decision rights for pricing, hiring and purchasing.
  3. Financial clarity and growth. Margin by line, pricing rules and a growth plan that fits capacity.
  4. Implementation support. Monthly steering with your leadership team and a short milestone report, described on the implementation support page.

Ontario business programs change frequently; confirm current terms with the administrator before counting on any of them.

Frequently asked questions

What tax do Ontario clients pay on your fees?

13% HST, as of October 2026 per the CRA rate table. Your written proposal shows the fee and the HST separately.

Do you meet Ontario clients in person?

Yes. We work with Ontario clients online by video call and in person, and use phone, text and email between sessions. Most engagements combine both.

We have 40 staff and everything still runs through me. Where would you start?

Usually with a short diagnostic, then the organisation and roles stage. Writing down who owns which decisions tends to free more owner time than any software change.
